Year 2: Qualify alternatives. For the highest-risk single-source relationships, run qualification programs for at least one alternative supplier. This takes 6-18 months for complex components — technical specifications, quality audits, production trials, and commercial negotiation.
Year 3: Activate and maintain. Move from qualified alternatives to active dual-sourcing on the most critical categories. Establish minimum volumes, performance tracking, and regular supplier reviews for the secondary suppliers.
